Short answer: choose Zapier when a non-technical team needs to ship a small integration quickly. Choose n8n when engineering owns the workflows, the data path needs more control, or branching and transformation are central to the job. The cost decision is not “free versus paid”: it is managed convenience versus the people and infrastructure required to operate the system.

The real difference: who owns the failure?

Zapier removes most platform operations. That is valuable when the workflow is ordinary, the apps are well supported, and an operations or marketing user needs to maintain it. The trade-off is that your data and execution model remain inside a vendor-managed service.

n8n gives a technical team a more expressive canvas: HTTP requests, code, branching, sub-workflows, and self-hosting. That flexibility moves responsibility to you. A production n8n deployment needs access control, secrets management, backups, upgrades, observability, retry policy, and a documented owner. “Self-hosted is cheaper” is only true after the cost of that ownership is included.

Pricing and unit economics

Do not compare a headline monthly price without modeling your workflow shape. n8n’s current model counts complete workflow executions, regardless of how many nodes the run traverses. Zapier counts tasks consumed by steps that perform work. A five-step Zap can therefore have a very different bill from a five-node n8n workflow, and neither number is meaningful without your trigger frequency and failure rate.

Zapier’s Free plan documentation currently describes 100 tasks per month and two-step workflows. Its pay-per-task guidance also says paid plans can continue after a limit when the feature is enabled. n8n’s pricing page describes execution limits and storage/retention by plan. Treat these as mechanics, not a promise that one tool is always cheaper.

If n8n will power a product feature or be operated on behalf of customers, read its license guidance before building the business case. Technical capability does not automatically grant the right to resell or embed the service.

A fair two-week pilot

Use the same workflow, data sample, and acceptance criteria in both tools. A useful pilot is more revealing than a feature checklist.

  1. Pick one painful flow: for example, new trial → CRM record → enrichment → Slack alert → lifecycle email. Write down the expected volume, allowed delay, and failure consequence.
  2. Build the smallest working version: record setup time, connector gaps, and how many steps or nodes each business event consumes.
  3. Replay edge cases: duplicate events, missing fields, API rate limits, partial failures, expired credentials, and a downstream outage.
  4. Run it for one week: measure success rate, median completion time, retry behavior, operator minutes, and actual usage units.
  5. Score the handoff: a workflow is not production-ready until another person can understand, change, roll back, and audit it.

Set a go/no-go rule before testing: for example, at least 99% successful runs, less than 15 minutes of weekly operator time, and a three-month total cost below the value of the hours saved. This prevents “it felt easier” from becoming the only decision criterion.

Who should choose what?

  • Choose Zapier if the workflow is mostly standard SaaS connectors, a business user will own it, and avoiding infrastructure work matters more than deep customization.
  • Choose n8n Cloud if you want n8n’s workflow model and code access without running the platform yourself.
  • Choose self-hosted n8n only if you can name the operator responsible for upgrades, backups, secrets, monitoring, incident response, and license review.
  • Use both when simple departmental automations and engineering-owned data flows have genuinely different owners and controls. Standardize handoffs so the split does not become an undocumented integration maze.

Verdict

Zapier is the safer first purchase for a small team optimizing for time-to-first-automation. n8n is the stronger platform choice when workflow complexity, API control, or data ownership justifies technical stewardship. Start with the pilot, calculate the units your actual workflow consumes, and price the operator—not just the subscription.
